Who Should Build Retail Distribution Now (And Who Should Wait)
Not every brand should be doing this right now. I'd rather tell you that upfront than sign you up for something that wastes your money. Here's the readiness checklist.
This works for brands that have a few things in place.
Your product’s margin stack needs to survive wholesale pricing. Your packaging needs to sell on a shelf without a video ad explaining it. You need to be able to fulfill case quantities, not single units. Your category needs to have independent retail doors that would actually carry you.
If you have all of that, you’re ready. The system will work.
But if any of these are true, you should wait
1. You’re still finding product-market fit
If your DTC numbers are inconsistent and you’re not sure what your core product is yet, retail outreach now would generate interest you can’t capitalize on.
2. Your product story only works in video
If your packaging doesn’t tell the story and your product needs a video ad to explain why it’s special, it won’t sell on a shelf.
3. You can’t fund inventory ahead of purchase orders
Net terms mean you ship now and get paid in 60 days. If you can’t fund that gap, the timing doesn’t work.
4. Your margins are already thin at retail price
If wholesale pricing would put you underwater, fix the margin stack first.
The Readiness Reality
In those cases, retail outreach now would generate interest you can’t capitalize on, and that’s worse than waiting.
We see this all the time. A brand gets excited about retail, starts outreach, generates real retailer interest, and then can’t fulfill samples or can’t afford to scale the orders. That’s worse than never starting.
The brands that succeed are the ones who got their foundation right first, then built retail on top of it.
So Are You Ready?
Ask yourself these questions:
- Can I sell at 50-60% off retail and still be profitable?
- Does my packaging work on a shelf without explanation?
- Can I fulfill cases and pallets, not single units?
- Can I fund inventory ahead of getting paid?
- Are there independent stores that would actually carry my product?
If you can honestly say yes to all five, you’re ready. The system will work.
If you’re not there yet, that’s okay. Fix what needs to be fixed first. Retail will still be here when you’re ready.
